InvariantOS
PROBLEM Modern CI/CD pipelines are excellent at catching syntax errors and known test failures - but they are structurally blind to semantic regressions: changes that compile cleanly, pass every existing test, and still silently break a rule the business depends on. A cancelled order gets shipped anyway. A user reads another organization's data. A discount applies to a customer who shouldn't qualify. A refund exceeds the original payment. None of these trigger a red X in CI, because the rule being broken was never written down as a test - it lives, unenforced, scattered across source code, documentation, tickets, postmortems, comments, and tribal knowledge. As teams and codebases grow, this gap widens: the person who remembers why a guard clause exists leaves the company, the rule stays undocumented, and the next well-intentioned refactor quietly reintroduces a bug that was fixed - and paid for - years earlier. SOLUTION InvariantOS closes this gap by making implicit business rules explicit, structured, and mechanically checkable. It builds a Behavioral Contract Graph: a versioned set of plain-language invariants mined directly from a repository's code, docs, tests, tickets, and postmortems - each rule linked back to its exact source location, severity, and the functions it governs. When a pull request arrives, a pipeline of specialized agents evaluates it against this graph: Change Impact maps the diff to the rules it could plausibly affect. Contract Validation judges, with cited evidence, whether the change actually violates each affected rule. Security & Access separately checks cross-tenant and permission-specific risk. Test Gap determines whether existing tests would actually catch a violation - and auto-generates a regression test if not. Evidence Report produces a human-readable verdict: SAFE TO MERGE, BLOCK: Business Rule Violated, or NEEDS EVIDENCE: Critical Rule Has No Regression Coverage. Our demo scenario proves this end-to-end: a seeded PR quietly loosens a shipment guard from status === "PAID" to status !== "CANCELLED". Every existing unit test still passes. InvariantOS nonetheless detects that the change violates the rule "a cancelled order must never be shipped," traces the full call chain from cancelOrder through to warehouseAPI.createShipment, generates a failing regression test that proves the bug, and blocks the merge with cited evidence. Once the fix is applied, re-running the identical pipeline against the identical rule graph returns SAFE TO MERGE - demonstrating that InvariantOS isn't just flagging risk, it's proving correctness. Why it matters: InvariantOS doesn't replace CI - it adds a layer CI was never designed to have: an auditable, enforced memory of why the code behaves the way it does. For any team maintaining critical business logic - fintech, e-commerce, healthcare, multi-tenant SaaS - this converts scattered tribal knowledge into a living contract that every future change is automatically measured against, catching an entire class of regressions no current tool can see.
