ALIVE FACTORY is an autonomous multi-agent software factory built in BAND Desktop for the Dark Factory challenge. Instead of asking one AI agent to build an application and trust its own output, ALIVE FACTORY separates responsibility across six specialized seats: Foreman, Fabricator, Integrator, Test Pilot, Inspector and Shipper. The Foreman coordinates work. The Fabricator implements. The Integrator verifies system behaviour. The Test Pilot actively tries to falsify the build. The Inspector independently decides whether an exact revision is acceptable. Only then may the Shipper reproduce the documented release procedure and verify shipment. For the Pocketful challenge, this architecture produced a real rejection-and-repair loop. Independent verification discovered specification defects in Stage 1, including incorrect validation behaviour. The candidate was rejected, routed back to the Fabricator, repaired, independently re-tested and only then accepted and shipped. Stage 1 passed all 147 supplied official checks. The factory also produced a substantial Stage 2 implementation that passed the released cumulative Stage 1 and Stage 2 checks: 147/147 plus 35/35. However, ALIVE FACTORY deliberately withheld internal Stage 2 acceptance after identifying an unresolved extreme authorization-TTL contract boundary. Rather than silently overclaiming success, the factory preserved the limitation as evidence. The public repository contains the application stages, generic reusable agent mandates, FACTORY.md, evidence documentation and the unchanged full BAND production-room session. The core principle is simple: Never trust the build. Trust the evidence.
