Onboarding Buddy
THE PROBLEM: When a developer joins an existing codebase, they typically spend 2-4 weeks just figuring out how the project is structured before they can contribute safely. Documentation is often outdated or missing, and a senior engineer usually has to spend hours walking new hires through the codebase manually. This is expensive for teams, slows down delivery, and is frustrating for the new developer, who has no clear starting point and no way to check whether they have actually understood what they read. OUR SOLUTION: Developer Onboarding Buddy automatically turns any codebase into a personalized, day-by-day onboarding path. Instead of a static README, it uses IBM Bob 2.0's parallel subagents to genuinely understand the project: one subagent analyzes the codebase structure and produces an architecture overview with a Mermaid diagram; a second analyzes git commit history to identify "hot files" - the files that are changed most often or are most complex, and therefore most important to understand early; a third combines both outputs into a structured, multi-day learning path with a ranked reading list and short quizzes for each day, so understanding is actively tested rather than assumed. TARGET USERS: New developers joining a team, interns, open-source contributors approaching an unfamiliar repository, and engineering managers who want a repeatable, low-effort onboarding process instead of relying on a senior engineer's time for every new hire. HOW THEY INTERACT WITH IT: A user opens the web dashboard, chooses their experience level ("New to this" or "Experienced"), and is guided through a visual trail of onboarding days. Each day shows the reading list, the most relevant files, the architecture diagram, and an interactive quiz. Progress is tracked visually as the user moves along the trail. WHAT MAKES IT CREATIVE AND UNIQUE: Most AI coding tools help write or review code. Ours instead focuses on the human ramp-up problem, which is rarely automated. Two things set it apart: first, the content is genuinely adaptive - the same underlying learning path is rewritten in either plain, analogy-driven language for beginners or precise technical language for experienced developers, rather than showing everyone the same generic documentation. Second, it uses git history, not just static code analysis, to objectively rank which files actually matter, rather than relying on a human's guess. HOW IT EFFECTIVELY ADDRESSES THE PROBLEM: By automating what a senior developer would otherwise spend hours doing manually, Developer Onboarding Buddy can compress the first, most disorienting phase of onboarding from weeks to a matter of hours, while the built-in quizzes ensure the new developer has genuinely absorbed the material rather than just skimmed it. Because the entire pipeline is generated by Bob's subagents rather than hand-written, it works on any codebase, not just the one it was built for.
